fix(web): expanding a diff whose files changed no longer crashes - #28056
Expanding unchanged lines in a diff can throw DiffHunksRenderer.processDiffResult: deletionLine and additionLine are null, something is wrong or trailing context mismatch. On a working-tree diff in the web app, expanding context while an agent kept editing the files took the whole app to the root error screen within a minute.
The patch was computed earlier, but expanding loads each file as it is now. @pierre/diffs hydrates the partial patch with those contents without checking them. When the file has changed since, the hydrated diff's hunks no longer fit its lines.
Change
createDiffFileContentsLoader (apps/web/src/lib/diffFileContents.ts), shared by the diff panel and the PR loaders, now rejects contents that no longer reproduce the patch it was asked to load. Each hunk must fit in the loaded files with matching lines, and the unchanged tail must be the same length on both sides. Lines are compared ignoring whitespace, because the Changes panel's ignore-whitespace patches print context lines from one side only.
Pierre already catches loader errors, so the file keeps showing its patch, and expanding works again once the diff refreshes.
PR guide excerpts (GuideExcerpt.logic.ts) now load with their source file's diff, so the check runs against the real patch. They then build the excerpt's old side as before. Excerpts of added or deleted files get no expansion loader, because a whole-file addition or deletion has no unchanged context to expand.
vp test run src/lib/diffFileContents.test.ts src/components/pullRequest/guide/GuideExcerpt.logic.test.ts: 7 passed.
On main, three tests fail: contents that end before the hunk (the reported deletionLine and additionLine are null), a line appended after the last hunk (trailing context mismatch), and a hunk line edited in place.
The excerpt test with a length-changing hunk elsewhere in the file fails if excerpts load with their own diff.
The deleted-file excerpt test fails without its guard.
vp run check:changed passes.
Real app (T3CODE_DEV_SEED=0 vp run dev, web): a synthetic git repo with 30 edited TypeScript files, the Diff panel on its working-tree Changes, all files expanded, and a script editing random files every 1.5 s. A 120 s scripted loop with a fixed seed scrolled, clicked expand-context separators, refreshed, and toggled split view and whitespace.
Before, on e5909e5: trailing context mismatch … for src/file01.ts within 2 s; the app hit the root error screen ("Something went wrong") within about a minute.
After, on 44579d9: 365 iterations, 130 expand clicks, zero Pierre errors, app and panel still up; 74 stale loads rejected (logged by Pierre).
Not checked in a real client: the PR review guide changes (covered by the renderer-backed excerpt tests) and the desktop and mobile shells. Mobile does not hydrate diffs.

…ches
The diff contents loader resolves file contents read after the patch was
computed, even when they no longer reproduce its hunks. Pierre then
hydrates an inconsistent diff and rendering throws.

Expanding unchanged lines loads the files as they are now, but the partial
patch being hydrated was computed earlier. When an agent had edited the file
since, Pierre built hunks that did not fit the loaded lines and rendering
threw, sometimes taking the whole app down.
The shared diff contents loader now rejects contents that no longer reproduce
the partial patch: every hunk's old and new ranges must fit and match the
loaded lines (whitespace-insensitive, since `git diff -w` prints context from
one side), and the unchanged tail after the last hunk must be the same length
on both sides. Pierre already catches loader errors, so the file keeps showing
its patch until the next diff refresh brings a fresh one.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
The excerpt loader passed its synthetic excerpt patch to the shared loader,
which now rejects contents that do not reproduce the patch it is given. A
file whose other hunks change its length was then rejected, so excerpt
context stopped expanding. Load with the source file's diff instead, then
build the excerpt-matching old side as before.
Also covers a hunk line edited in place, which keeps bounds and tail lengths.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Loading an excerpt with its source diff sent `deleted` as the change type,
which now succeeds where the excerpt's own `change` request failed. The
synthesized excerpt pair then hydrated into Pierre's missing-line invariant.
A whole-file addition or deletion has no unchanged context, so offer no
loader for it.

Macroscope's review found this PR approvable — Diff expansion now rejects stale file contents instead of attempting to render mismatched hunks, and guide excerpts validate against their source diff. The impact is limited to read-only rendering, with refreshing the diff providing recovery.

The diff-content loader now checks whether loaded file contents match the patch hunks. Guide excerpt loading is extracted into its own module, with tests for excerpt expansion and deleted files.
The loader checks loaded contents against patch hunks and rejects mismatches. Tests cover matching contents, mismatches, and whitespace-ignored patches.

The change stops the crash that occurred when expanding a diff after files changed. One gap remains: an edit that keeps the line count the same, in a region the diff omits, can still be shown as unchanged context instead of being rejected as stale. This is a narrow display inaccuracy rather than a failure. It is worth fixing or accepting knowingly before merge.

Explanation
Issue #28025 requires the file diff to render instead of throwing DiffHunksRenderer.processDiffResult: deletionLine and additionLine are null. The shared loader now validates every hunk and the unchanged tail before hydration. It rejects stale contents with a refresh error. The reported renderer-backed tests confirm that valid contents still render and that stale contents are rejected. The guide excerpt path also uses the source file diff for validation and disables expansion for added and deleted files.
Full details: Out of Scope Changes check
Explanation
The changes stay within issue #28025. The loader changes prevent stale content from corrupting diff hydration. The guide excerpt changes apply the same validation to another diff loader path. The added tests cover valid hydration, stale contents, whitespace-insensitive matching, excerpt behavior, and deleted-file handling. No unrelated product behavior is changed.

Major · Functional Correctness · Quick win
Reject changes in omitted context, not only changes in its length.
If a line after the final hunk changes from return 1 to return 2, the tail lengths remain equal and this loader accepts the files. Pierre then hydrates that line as unchanged context. The expanded diff can hide the edit instead of rejecting stale contents. Compare the old and new lines in omitted regions before, between, and after hunks. Preserve the intended whitespace tolerance for git diff -w. (raw.githubusercontent.com)

In `@apps/web/src/lib/diffFileContents.ts` around lines 102 - 103: Patch validation incorrectly rejects valid diffs that add or delete lines. The validation check in `reproducesPatch` requires the number of remaining lines after the final hunk in `oldLines` to exactly equal the number of remaining lines after the final hunk in `newLines`. While this check intended to verify trailing context, it will falsely fail whenever the diff as a whole or trailing context has asymmetric line counts (for instance, when lines are added to or deleted from the end of a file without an equal count, or if trailing context isn't identical between old and new files), causing the application to throw an error and refuse to expand valid diffs. Suggested fix: Verify trailing context lines directly against any context lines recorded in the patch, or ensure boundary checks check that `hunkSideEnd` does not exceed `oldLines.length` and `newLines.length` rather than asserting that the remaining line counts are equal.

The validation check in reproducesPatch requires the number of remaining lines after the final hunk in oldLines to exactly equal the number of remaining lines after the final hunk in newLines. Why it happens: Comparing oldLines.length - hunkSideEnd(lastHunk.deletionStart, lastHunk.deletionCount) directly to newLines.length - hunkSideEnd(lastHunk.additionStart, lastHunk.additionCount) assumes that the remainder of the file after the last hunk must have the exact same line count in both the old and new file, but line count changes outside or at the hunk boundaries are miscalculated.
Suggested fix: Verify trailing context lines directly against any context lines recorded in the patch, or ensure boundary checks check that hunkSideEnd does not exceed oldLines.length and newLines.length rather than asserting that the remaining line counts are equal.
