The data underneath is worse. 42% of enterprise AI initiatives were abandoned last year. 71% of enterprises cannot trace where their AI spend is going. Average AI budgets grew 483% in two years. The problem with most AI projects is not the technology. It is the absence of anyone governing the estate. That is a problem IT services firms should be selling, not watching others sell. In more than two decades inside enterprise IT services, I have watched cycles like this before. The firms that moved early reset their position. The ones that waited became case studies. Vikram Chandna shared thisEvery investment cycle has a metric that turns out to be theater. The current one is the token. The token is the unit the entire AI investment cycle is built on. Hundreds of billions in chips. Thirty gigawatts of new data center capacity. A trillion-dollar infrastructure build sized against a demand number that is starting to look more like a leaderboard than a forecast. I have watched this play out before. Seat license inflation in SaaS. Page view inflation in media. Active user definitions in consumer. Every cycle, the metric was real until it wasn't. This one is already cracking. Uber's CTO told The Information his AI tooling burned the full-year budget by April. Meta and Shopify are putting employees on internal leaderboards for tokens consumed, not output. Nvidia's CEO publicly said a $500K engineer who is not burning $250K in tokens worries him. And Databricks CEO Ali Ghodsi, whose platform processes AI workloads for thousands of enterprises, put it plainly. If your goal is to burn money, there are easy ways to do that. If your headline AI metric can be gamed by your own employees, you are not measuring demand. You are measuring theater. Engineers see a usage curve climbing. CFOs see an unhedged liability with the meter still running. They are reading the same dashboard. They are seeing different things. The translation between those two views is the work of the next generation of Chief AI Officers. Not the model selection. Not the prompt library. The unit economics conversation between the engineer and the CFO. My prediction. Within twelve months, leading enterprises will retire token consumption as a primary AI success metric. They will move it to a cost line where it belongs. The top of the dashboard will measure decisions changed, errors avoided, cycle time saved, and revenue actually attributable. Vikram Chandna shared thisWhat are the hard things you keep choosing to come back to, even when nobody is forcing you? Most of us grew up hearing the same line: follow your passion. The more careers I see up close, the less helpful that sounds. Gallup's 2025 State of the Global Workplace report puts engaged employees at 21% worldwide. If "follow your passion" were good advice, we would be seeing very different numbers. I went back this week to a 2020 Harvard Business Review piece by Dan Cable called "What You Should Follow Instead of Your Passion." His argument is more practical. Notice the work that is demanding and frustrating but you still volunteer for. The work you still think about on a Sunday. For some, that is building deal models long after the room has gone quiet. For others, it is sitting with a client problem until the real root cause shows up. For me, after nearly three decades in enterprise tech sales, it has been the craft of writing the one paragraph that gets a CIO, a CFO, and a CISO to read the same risk the same way. I am still working on that paragraph. This kind of work rarely feels exciting while you are doing it. But it is where the real skill gets built. It tends to go in that order: a spark of interest, then practice, then real impact, then what we end up calling passion. So instead of asking "What is my passion?" I find this question more useful: What are the hard things I keep choosing to come back to, even when nobody is forcing me? That answer points you somewhere real. The agents driving the P&L are invisible. What is visible does not win. The front office gets the headlines, the back office gets the budget, and the middle office is where the next decade will be won. Bank of America's Erica has 3 billion conversations. An independent academic study found Erica understands 74% of queries and resolves 47%. Wells Fargo's Fargo has the same 35-point gap. Within 24 months every major bank will have a chatbot at parity with Erica or Fargo. The technology will commoditize. The chatbot was always the wrong place to look. The back office is parity, not advantage. KYC, accounts payable, document processing. Every bank gets to 20 to 30% cost takeout. The moat is shrinking, not growing. The middle office is where the engine runs. McKinsey & Company estimates banking's GenAI value pool at $200 to $340 billion annually. Risk and legal alone is $385 billion, more than 8x capital markets. Case studies have stopped being theoretical. HSBC's AML with Google Cloud cut alerts 60%, doubled true positives, shrank cycles from a month to days. JPMorgan's Katana Lens saved over $500 million in one year. A European bank cut KYC 20% and lifted file-closure 67%. The customer never sees these. The P&L feels them every day. I have sat through board AI demos for 27 years. A chatbot lights up the room. A 31% AML false-positive reduction does not. That asymmetry is the entire problem. The integration premium. MuleSoft's 2025 benchmark: banks with mature data integration capture 10.3x AI ROI versus 3.7x for fragmented stacks. JPMorgan's roughly $2 billion annual AI spend goes to data orchestration, not model training. The model is not the moat. The substrate underneath it is. The 93/7 trap. Deloitte found 93% of AI budgets flow to technology and only 7% to people and processes. Banks with this split are 1.6 times more likely to fail. BCG's working ratio is 10-20-70. Almost no bank invests this way. That is the gap between the 5% who scale AI and the 95% whose pilots never see production. So what does this mean for the Banking CIO Monday morning? Three things. Every CIO should know their front-middle-back AI spend split. Most do not. That alone is the diagnosis. The 93/7 has to flip. If you are 93% on technology and 7% on people, no model will close the gap. The middle office cannot be procured. Packaged solutions get every competitor to the same place. The advantage is what you build on your proprietary risk and compliance data. The bank that wins the next decade will not have the best chatbot. It will have the most invisible AI. Vikram Chandna shared thisThe Agentic Core: Why the Best CRM Is the One Nobody Logs Into For 27 years in Financial Services, I have watched organizations pour millions into CRM platforms that promised a single source of truth. What we actually got were expensive filing cabinets. Systems that sales teams resent updating. Databases that leaders mine for lagging indicators while the real action happens somewhere else entirely. The fundamental flaw is simple. CRMs were built on a pull model. Humans enter data. Humans pull reports. Humans decide what to do next. The system sits there, passive, waiting to be told what matters. The data tells the story. Sales reps spend up to 70% of their time on non-selling activities, and 37% of CRM users report revenue loss directly because of poor data quality. That is not a tooling problem. That is an architecture problem. Agentic AI does not optimize this model. It makes it irrelevant. We are moving from System of Record to System of Intelligence to System of Action. I call the destination the Agentic Core. What changes when you stop logging and start sensing? The system ingests signals across emails, calls, contracts, and market data without anyone touching a keyboard. You do not check a pipeline report in the morning. The system surfaces the three deals that need intervention right now and drafts the communication for you. It does not just flag risk. It initiates the remediation, routes the approval, updates the forecast. The interface disappears. The system works. Top-quartile operators are already there. AE hours per deal compress by 30 to 40%. Proposal turnaround drops from days to hours. The Rule of 40 stops being a fight against headcount-linked growth. Here is the part most people in my audience are not yet thinking about. For the IT services industry, this is not just a software shift. The largest IT services firms have built billion-dollar Salesforce and HubSpot delivery practices over the last decade. The Agentic Core does to those practices what SaaS did to on-prem implementation. The firms that win the next decade will not be the ones with the deepest Salesforce certification benches. They will be the ones who can architect, govern, and orchestrate the agentic layer for regulated enterprises. Most Tier 1 IT services firms have not internalized this yet. My conviction has only deepened recently. Watching Harshit Jain walk through KaizenFox, with Anil K Jain at Nomiso in the room, reinforced what I have been seeing from the advisory side. The smartest minds in this space are not asking how to make CRM better. They are asking what comes after it. The harder question is not whether CRM is dead. It is whether the IT services firms that built their growth on selling and implementing CRM are ready to rebuild their playbook. Over 32,000 people on the floor, 700+ sessions, and the usual sensory overload of a Google keynote. Sundar's full-stack push made headlines, the 8th gen TPUs (8t for training, 8i for inference) signaled the chip war is real, and the $750M partner fund landed exactly where it needed to. But the session that stayed with me was not on the main stage. It was a data migration panel with MaiLin Jan from Wells Fargo, Alicia Henderson from Target, and Vinay Pai from Virgin Media O2, moderated by Geeta Banda from Google Cloud. Three very different industries, one shared confession. Their data estates were not built for AI, and migration had always been a multi-year slog. That has changed. AI-assisted migration is now in production. As MaiLin put it, migration used to be the thing that delayed innovation. Now it is the thing that enables it. A real reframe for any BFSI CIO. Pulling that together with what I saw across the floor, the underlying shift at Next 26 is simple. The agentic stack is no longer a demo. It is being deployed, measured, and run as production infrastructure by some of the most regulated and complex enterprises in the world. The IT services partners who win the next decade will be the ones who can stand on a stage like Wells Fargo did and credibly say, we modernized the data, we deployed the agents, we measured the outcome. Vikram Chandna shared thisA rare privilege today. Attended a public lecture by RBI Governor Sanjay Malhotra at Princeton University, just a short drive from home. The event was hosted by the Julis-Rabinowitz Center for Public Policy & Finance and the M.S. Chadha Center for Global India and the talk was titled "The Role of India's Central Bank in Shaping India's Growth and Navigating Global Challenges." The room was packed and the energy was palpable. A few things stayed with me long after the talk ended. First, Governor Malhotra was very clear that stability and growth are not a trade-off. The Reserve Bank of India (RBI) holds both in productive tension and that requires institutional discipline and strategic flexibility working together, not against each other. Second, he made a point that I thought was really important and often gets lost in global macro commentary. India's inflation target is a band, not a single number like the U.S. Fed's 2%. That's a deliberate and nuanced framework designed for the structural realities of a large, diverse and fast-growing economy. Third, on UPI and India's digital journey, he wasn't talking about aspiration. He was talking about proof. India has built a payments and financial inclusion infrastructure that developed economies are now studying. That's a remarkable place to be. What struck me most personally was the full arc of the man. An IIT Kanpur engineer. A Princeton MPP alumnus coming back to his alma mater. Now the steward of one of the world's most consequential central banks. He carried all of that with quiet confidence and real substance. Grateful to have been in the room this morning. Delivery & Automation: The New Moat Reps now use Lovable or Cursor to build working PoCs in hours showing product value before the second call. Connect everything with Zapier or n8n so data flows without manual entry. The "Shelfware" Audit If fewer than 60% of your reps log into a tool weekly, it is dead weight. Coming back from some intensive conversations in Tokyo on all manner of AI and the data underpinning it, I am now convinced that the most over-used term in insurance AI circles at present is: "at scale." With few exceptions, claims of agentic use "at scale" fall apart under even light questioning. The one exception seems to be the adoption of personal agents within the foundational productivity AI solution of choice (e.g. MS Copilot, ChatGPT Enterprise, etc.). In this case, "at scale" is a horizontal statement, meaning "all staff have access to them." Doesn't necessarily mean they are being used to substantial business benefit "at scale." Outside of personal agents, using a horizontal basis for the claim falls flat. A few agents in claims, a couple doing an underwriting thingy, and one in customer services does not represent scaled use of Agentic in any meaningful way. Using [groovytool dot ai] for development in 6 of your 300 business applications is a pilot, not scaled use. In the not-so-old-days, no one would claim having a couple RPA routines running in claims and another in UW represented "scaled use" of RPA. But the thirst for claims of success with Agentic is so intense, that we basically have forgotten the term "pilot" and leap from PoC/PoV to Production. Just because a couple of things are in prod, does not actually mean agentic is being used "at scale." We're making massive progress with AI use in insurance. We should be proud of pilots and of early production use. Overscaled claims of, well, scale just add to the hype and and misapplication of time and resources that distracts from actual beneficial business outcomes from this game-changing set of capabilities. The EY research suggests India is doing exactly that. Among the markets studied, India ranks among the leaders in both AI adoption and positive sentiment toward AI, creating a powerful combination for innovation, experimentation, and new business models. The findings also point to an important evolution in how AI is being used. For many people, AI has already become part of everyday workflows, helping organize tasks, support decisions, manage information, and automate routine activities. The relationship with AI is becoming increasingly collaborative and integrated into daily life. ❇️ High levels of AI usage across the population ❇️ Strong optimism about AI's potential ❇️ Growing comfort with AI-powered experiences ❇️ Expanding adoption across work, education, and consumer applications ❇️ Openness to new forms of AI-enabled services For businesses, the opportunity extends well beyond deploying AI tools.
